The safest way to convert an image to grayscale for painting is to preserve the color original, create a non-destructive black-and-white reference, adjust its value structure, and then paint from simplified dark, middle, and light shapes. A grayscale filter gives you a value map; it does not automatically turn a photograph into a convincing painting. You still need to simplify forms, control edges, choose brushwork, and decide which tonal relationships matter.

What “grayscale” means for a painting
A grayscale image contains black, white, and continuous shades of gray. It is different from both desaturation and bitmap conversion:
- Grayscale: a continuous range of values from black through gray to white.
- Desaturation: removes color intensity while usually keeping the document in an RGB color mode. It can be a quick reference-making method, but the result may offer less control over how individual colors become gray.
- Bitmap: reduces the image to only two values—black and white. Thresholding, dithering, or halftone patterns may be used, but the continuous tonal range needed for most painting references is lost.
If your goal is a grisaille, the grayscale painting may become an underpainting for transparent color glazes later. If your goal is a monochrome painting, the finished work should continue to read clearly when viewed without color.
The best general workflow
- Preserve the original. Duplicate the file or save a new version before changing its color mode. A destructive conversion to Grayscale mode discards color information that cannot be recovered from that file.
- Make a controllable grayscale reference. Use a Black & White adjustment, filter mask, or equivalent non-destructive tool when available.
- Improve the value structure. Adjust contrast, Levels, Curves, or channel contributions until the major forms separate clearly.
- Simplify. Reduce distracting texture and detail. Check the image at thumbnail size to see whether the large value masses still read.
- Paint from shapes, not pixels. Block in the largest dark, middle, and light areas first, then add selected edges and details.
- Compare the painting in grayscale. If the value structure fails without color, the painting needs revision even if its colors look attractive.
How to convert an image to grayscale in Photoshop
Option 1: Permanent Grayscale mode conversion
Use this method for a disposable copy or a final monochrome image whose original colors no longer matter.
- Open the image in Photoshop.
- Choose Image > Mode > Grayscale.
- When Photoshop asks whether to discard color information, choose Discard.
The document now uses black, white, and shades of gray. This is straightforward, but it is destructive. If you later decide that a red object should be lighter or darker than Photoshop converted it, you cannot recover the original color information from this converted file. Reopen the original or a layered color copy instead.
Option 2: Black & White adjustment layer
This is usually the better option when the grayscale image will guide a painting.
- Keep the original color layer intact.
- Choose Layer > New Adjustment Layer > Black & White.
- Use the color sliders to change how reds, yellows, greens, cyans, blues, and magentas translate into gray.
- Adjust the mix until neighboring objects separate by value and the subject’s main forms are readable.
- Use additional Levels or Curves adjustments if the overall contrast needs refinement.
This approach matters because two colored objects can have similar perceived brightness even when their hues are very different. A channel-controlled Black & White adjustment lets you make one color lighter or darker in the reference without changing the underlying photograph. You can also add a tint if a warm or cool monochrome reference helps you judge the intended mood, although a neutral grayscale reference is generally easiest to compare with a value scale.

Option 3: Desaturate the image
Photoshop’s Desaturate command is a quick way to remove color from the selected layer. It leaves the document in RGB mode, but the direct command permanently changes that layer. For a reversible version, use a Hue/Saturation adjustment layer and set Saturation to zero.
Desaturation is convenient, but it is less flexible than a Black & White adjustment because you have less direct control over the contribution of each color range. If the result looks flat or two important objects merge, switch to a channel-controlled Black & White adjustment rather than simply increasing contrast indiscriminately.
Do not use Bitmap mode for an ordinary grayscale painting
Image > Mode > Bitmap is not the same as grayscale. Bitmap mode retains only black and white and may apply thresholding, pattern dithering, diffusion dithering, or halftone screening. It is useful for certain high-contrast graphics and printing processes, but not for a reference that needs subtle modeling across a continuous range of values.
How to convert an image in GIMP
In GIMP, choose Colors > Desaturate > Desaturate with the image layer active. The command converts the layer’s colors into gray shades while leaving the layer as RGB data with equal red, green, and blue values. This differs from converting the entire image to Grayscale mode: you can still paint non-gray colors on that RGB layer later.
GIMP provides several approaches to desaturation. Depending on the version and command, these include:
- Lightness
- Luminosity
- Average
- Minimum
- Maximum
- Color to Gray, which uses a local-difference-preserving method
Start with luminosity or another method that keeps the subject’s important parts separate. Then refine the contrast manually. Keep an untouched original layer or duplicate the layer before applying a direct change, particularly if you may want to revise the conversion later.

How to make a grayscale painting in Krita
Krita is well suited to the second half of the process: turning the reference into a painting. A practical workflow is:
- Import the photograph as a reference layer or ordinary image layer.
- Add a desaturation filter or filter mask instead of permanently changing the source.
- Reduce the reference visually to a few broad value groups.
- Create a separate paint layer.
- Block in the largest dark, middle, and light shapes before adding texture or small details.
- Lower the opacity of the reference or turn it off while painting so the result does not become a pixel-for-pixel tracing.
Krita’s desaturation options include Lightness, ITU-R BT.709 luminosity, ITU-R BT.601 luminosity, Average, Min, and Max. The ITU-R BT.709 method applies channel weighting and often produces natural-looking perceived brightness relationships in photographs. Compare more than one method when a subject contains brightly colored objects that merge after a basic conversion.
If you plan to add color after the grayscale stage, keep the value painting on its own layer and place color separately. Krita also documents workflows in which a grayscale painting is later colored with a color layer or an index-color filter. The exact blending setup depends on the desired result, so protect the value layer rather than painting color directly into it.
Turn the grayscale reference into a physical painting
For acrylic, oil, pastel, or another physical medium, print the reference or display it beside the canvas. Do not try to match every photographed pixel. First identify the dominant value groups:
- Dark group: cast shadows, deep creases, dark objects, and the deepest accents.
- Middle group: most local colors and modeled forms.
- Light group: illuminated planes, reflected light, and highlights.
Make a small value chart before beginning. Mix or select several deliberate steps from light to dark, then compare each swatch with the reference. A grayscale value scale for painting is optional but particularly useful here: it lets you compare the lightness of a printed area, a paint mixture, and the canvas without relying only on your perception of color.
Mixing gray paint
Black and white can produce a workable range, but the result is not always perfectly neutral. Depending on the pigments, a mixture may shift warm or cool. That shift is not automatically a problem—warm and cool grays can help describe lighting—but it can make value matching harder if you judge the paint by hue instead of lightness.

Ready-made neutral-gray steps can make value matching more consistent. Golden’s Neutral Gray line is designed as balanced value steps based on the Munsell system, ranging from dark grays to light grays. Golden also explains that its neutral grays can be mixed with colors to reduce chroma while preserving a closer relationship to the original hue and value. A gray at the same value as a color reduces intensity more gently; a gray at a different value changes both intensity and lightness.
Another approach is to mix complements. Gamblin describes complementary mixtures as a way to create more lively or chromatic neutrals, while black-and-white mixtures produce more conventional neutral grays. Portland Gray colors can also reduce intensity without changing Munsell value as much as simply adding white. Use complements carefully: overmixing can create dull, muddy neutrals rather than controlled atmospheric color.

- Prepare a value chart from white through middle gray to black.
- Mix separate warm and cool gray options if the reference contains different lighting temperatures.
- Block in the largest flat value shapes first.
- Reserve the lightest mixture for focal highlights.
- Reserve the darkest mixture for the deepest accents rather than spreading it everywhere.
- Develop form with grouped transitions and deliberate edges.
- Let acrylic paint dry before making final value comparisons; wet and dry paint can appear different.
Why a grayscale filter does not look like a painting
A filter changes color relationships, not the physical or visual language of paint. A filtered photograph still contains photographic texture, uniform detail, and mechanically recorded edges. A painting requires decisions about:
- which shapes to combine or omit;
- where to use hard, soft, or lost edges;
- how much brush texture to show;
- where detail should attract attention;
- how to simplify irregular photographic information into intentional marks.
For digital painting, use a separate paint layer, textured brushes, varied edges, and purposeful simplification. For traditional painting, translate the reference into brush shapes rather than copying its surface. Keep the reference visible during the block-in, then hide or reduce it while you make independent painting decisions.

- Save a color original before converting.
- Keep a layered working file when possible.
- Do most edits in the original color mode, then convert a copy for a final grayscale file.
- Remember that changing color modes can remap or discard color information.
- For a finished grayscale image, Photoshop supports common formats such as JPEG, PNG, and TIFF, subject to each format’s color-mode and bit-depth limitations.
If the image may later be recolored, do not rely on a file that has been converted destructively to Grayscale mode. Keep the original RGB document and the adjustment layers intact.
Troubleshooting grayscale references and paintings

Which tools do you actually need?
You do not need a special program to make a grayscale reference. Photoshop, GIMP, and Krita can all handle the conversion, and the basic process can be completed with a mouse or trackpad. A graphics tablet is useful for digital painting because pressure-sensitive input can make brushwork more natural, but it is not necessary for converting an image.

For traditional work, a value scale is more universally useful than a generic gray paint set. The scale helps you judge whether a mixture is actually the right lightness regardless of brand, pigment, medium, or lighting conditions. Ready-made neutral grays are convenient, but they do not replace comparison and value planning.
