How Funko Pops Are Made: From Idea to Finished Collectible

Follow a Funko Pop! from the first licensed idea through digital sculpting, mold engineering, prototype approvals, decoration, packaging and shipment from factories in Vietnam and China.

A Funko Pop! starts as a licensed idea and ends as a molded, painted, boxed collectible. Funko’s documented pipeline runs from fandom and merchandising review through licensor approvals, digital sculpting, mold engineering, prototype checks, factory decoration, packaging and distribution.

The company designs the product and its packaging but relies primarily on third-party factories in Vietnam and China for production. The historical schedules and costs below come from Funko’s 2020 Form 10-K and a 2018 GeekWire walkthrough, so they describe disclosed operating examples rather than a guarantee for a current release.

The complete Pop! production pipeline

  1. Fandom, internal ideas and market input generate a possible character or moment.
  2. Merchandising, licensing and sales teams test commercial viability and secure rights.
  3. Designers create concept art and submit it to the intellectual-property owner.
  4. After approval, sculptors build the figure digitally, commonly in a 3D sculpting workflow.
  5. Engineers adapt the sculpt for plastics, mold release, assembly and reliable production.
  6. A partner factory prints a prototype, and Funko and the licensor approve the final sculpt.
  7. The approved design becomes a production mold while decoration and packaging are developed in parallel.
  8. The factory runs, paints and packs the figures, followed by quality checks, shipping and warehouse distribution.

1. An idea has to survive licensing and merchandising review

Suggestions can come from anyone at Funko, according to creative-development director Gary Ham. Fandom activity, social-media conversation and conventions also provide signals about characters or scenes collectors want. Those inputs are not an automatic green light: merchandising, licensing and sales teams assess the audience, timing, retail opportunity and whether Funko already has—or can obtain—the necessary rights.

Rights come before a sculpt

For a property owned by another company, Funko contacts the intellectual-property holder. A Funko-owned character follows a different rights path, but still goes through internal commercial planning. Once an idea is viable, merchandising builds a line list, considers release dates and identifies retail partners. The licensor remains involved throughout development rather than approving the product only after it is finished.

2. Concept art establishes what the license will cover

Designers turn the approved business brief into a two-dimensional concept of the character, pose, costume or scene. The concept must communicate the intended silhouette and recognizable details while fitting the Pop! visual language and any limits in the license agreement.

Ham says the concept moves to the sculpting team only after licensor approval. Licensors can request revisions and provide additional approvals at later stages, so a character may change before it ever reaches a factory.

3. Digital sculpting turns the concept into a three-dimensional figure

Early Pop! figures were hand sculpted. Funko says its current Pop! work is 100 percent digitally sculpted. A 2018 account described artists using Pixologic ZBrush; in that example, an experienced sculptor took about one to one-and-a-half days to execute a detailed digital sculpt. That is an example of sculpting time, not the total development time for a release.

What the sculptor is solving

  • Recognition: hair, facial features, clothing, props and pose must read at Pop! scale.
  • Proportion: the oversized head and compact body need to remain stable and visually balanced.
  • Surface detail: folds, textures and accessories must be deep and clear enough to survive molding and paint.
  • Assembly: separate parts may need pegs, sockets or other connections rather than being one continuous piece.

4. Engineering makes the sculpt manufacturable

A beautiful digital model can fail if plastic cannot flow into it, if a part cannot leave the mold or if the assembled figure will not hold together. Funko engineers choose molding methods and materials, then adjust the sculpt for those constraints.

Plastic choice changes the design

Funko describes ABS as hard and durable but unforgiving around undercuts. PVC is softer and can release from a mold with some undercuts. Senior sculptors Ben Velasquez and Mo Flint explain that material selection and moldability can determine whether a design succeeds in production.

Joints, pegs and hidden construction

Engineers add joints, hinges and pegs when a product needs articulation or separate assembly. They also reshape details that would trap a part in a mold. Some Pop! heads are roto-molded so the finished sides do not show a seam; that cleaner appearance depends on a sculpt designed for the rotational molding process.

5. Printed prototypes create formal approval gates

The approved digital file goes to manufacturing partners in China and Vietnam for a printed prototype in the reported workflow. Funko can review detailed digital images, inspect a physical sample or do both.

From prototype to production approval

  1. The partner prints a prototype from the digital sculpt.
  2. Funko checks proportions, details, construction and overall likeness.
  3. The licensor reviews requested content and either approves it or calls for changes.
  4. After the final sculpt is approved, the manufacturing partner converts it into a production mold.
  5. A definitive unpainted figure made with the actual production process is reviewed before the run proceeds.

Funko’s securities filing describes the same control structure: initial design submission to the content provider, prototype development, final content-provider approval and manufacturing coordination. These gates reduce the risk of discovering a licensing or construction problem after expensive tooling is complete.

6. Decoration and packaging are designed alongside the mold

While the mold is being developed, designers finish the deco—the color, paint and printed operations that make the figure match the approved character. Packaging designers gather licensor branding, style-guide requirements and production specifications to create the box.

What a standard box contains

  • A clear display window.
  • A blister that holds the figure in place.
  • An art insert and character or line graphics.
  • A UPC for retail handling.
  • When applicable, a sticker identifying an exclusive seller, event or special finish.

Packaging teams work from dielines, approved licensor assets and selected board or plastic materials. Foil and varnish can add a different surface or reflective effect. Stickers may identify treatments such as glow, Diamond Glitter or a chase edition.

Why the box is part of the product

The box is not merely shipping protection. Its window, graphics and finish determine how a mint-in-box collector sees the figure, while the blister controls the figure’s position during transport and display. Collectors who preserve that presentation commonly add a protective Pop! display case, but the underlying packaging is designed at the same time as the figure.

7. A pre-production box checks the whole presentation

Before the full run, Funko receives a pre-production box containing the finished figure. This lets the company evaluate color, paint placement, packaging fit, graphics and the overall presentation as a customer will see it.

Once that review is accepted, factories produce the run, apply the paint and other decoration, and package the figures. The reported workflow says the same factories generally decorate and pack the figures, although packaging work may be subcontracted.

8. Where Funko Pops are manufactured and how quality is controlled

Funko’s products are made primarily by third-party manufacturers in Vietnam and China. Funko says it owns most production tools and molds, reviews products in-house and by image at multiple development stages, samples finished goods for quality control and uses independent third-party laboratories for safety testing.

That arrangement separates design responsibility from day-to-day factory operations. As Funko states in its filing, the company designs both the product and packaging even though it does not conduct the daily manufacturing itself.

9. Historical timing and cost figures

The following figures are dated disclosures, not current quotes or promises for a particular Pop! release.

10. Why two Pop! releases can look and feel different

When comparing releases, these production variables explain most visible differences:

From a fan suggestion to a shelf-ready Pop!

The defining feature of the process is its sequence of approvals and manufacturing constraints. Licensing and commercial planning determine what can be made; digital sculpting establishes the look; engineering ensures the design can be molded and assembled; prototypes and production samples provide checkpoints; and decoration, packaging, testing and logistics turn the approved file into a retail product. The result is a collaboration among Funko designers, licensors, engineers and manufacturing partners rather than a figure produced by a single factory step.
