You can swap or combine faces in GIMP without Photoshop or an automatic face-swap plug-in. The dependable method is to open both photos as layers, isolate the source face, transform it to match the target, hide the seam with a layer mask, then match color and texture. Similar head angles, lighting, expressions, and image quality matter more than any individual tool.

This tutorial is written for GIMP 3.2.x. GIMP is free, open-source, and available for GNU/Linux, macOS, Windows, and other systems through the official site. GIMP 2.10 users may see different icons, dialogs, or transform behavior, so check the labels in your installed version.

What this tutorial can produce

A face swap can mean replacing most of the face in a target photograph, or combining selected features while preserving the target person’s hair, jaw, head shape, or expression. You might use only the eyes and eyebrows, the nose and mouth, or the central facial area. The right boundary depends on how well the two photographs match.

GIMP supplies the selections, layers, masks, transforms, painting, Clone, and Heal tools, but it does not turn this into a one-click automatic swap. The realistic result comes from careful alignment and blending.

Before you begin

Choose compatible photographs

  • Use a similar head angle and camera perspective. A front-facing face rarely fits a strong profile without major distortion.
  • Match expression where possible. A broad smile on a neutral head can produce mismatched cheeks, jaw, and mouth positions.
  • Look for similar lighting direction, face size, resolution, focus, and skin visibility.
  • Check occlusions such as glasses, hair, hats, hands, and deep shadows. Keeping the target’s overlapping accessories usually looks more natural.

Use images responsibly

Edit photos you own or have permission to use. Do not use composites to impersonate someone, commit fraud, or mislead people. Label fictional or manipulated images when the context could cause confusion, and take extra care with private individuals and minors.

Quick workflow

  1. Open the target photo and source photo as layers.
  2. Add an alpha channel to the source.
  3. Select a generous area around the source face and paste it as its own layer.
  4. Scale, rotate, and, when necessary, perspective-transform the face.
  5. Add a white layer mask and paint black around the edges with a soft brush.
  6. Match brightness, contrast, color, sharpness, and grain.
  7. Use Heal or Clone for small seams.
  8. Save the editable XCF, then export a PNG or JPEG copy.

Step-by-step: swap or combine faces

1. Open both photographs and save a working file

  1. Open the target image with File → Open.
  2. Import the source photograph with File → Open as Layers.
  3. Rename the layers in the Layers dock to Target and Source face. Leave the original source layer available for recovery.
  4. Save immediately as an XCF with File → Save As. XCF preserves layers, masks, and editability.

2. Check size, orientation, and viewing scale

Zoom to roughly 100–200% for edge work. Compare the face sizes and head angles before making a selection. Rotate the canvas only when it helps you work; do not horizontally flip the source automatically. Mirroring can change hair, lighting, and natural facial asymmetry.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Add an alpha channel

Right-click Source face in the Layers dock and choose Add Alpha Channel (or use the layer transparency menu shown by your version). An alpha channel allows cleared pixels to become transparent. Without it, deleting outside a selection can leave a solid background color. Alpha-channel operations are covered in the GIMP documentation.

4. Make a generous initial selection

Choose the Free Select Tool for a quick polygon, the Paths Tool for a smoother contour, or the Ellipse Select Tool for a rough oval that you will refine with a mask. Foreground Select can help when the face and background are difficult to separate. These tools are listed in the GIMP tool reference.

Include the forehead, cheeks, nose, mouth, chin, some jaw, and a small amount of surrounding skin. Do not trace every eyelash or lip edge. Starting slightly loose gives the mask room to create a gradual transition. Preserve the target hairline, ears, glasses, and neck whenever they should remain visible.

5. Copy the face to its own layer

  1. With the selection active, choose Edit → Copy.
  2. Choose Edit → Paste As → New Layer if that command is available in your version.
  3. Rename the new layer Face composite.
  4. Hide the original Source face layer temporarily.

If GIMP creates a floating selection, convert or anchor it into a normal layer before transforming or painting. A separate face layer makes every later adjustment reversible.

6. Align and transform the face

Use the Move Tool for rough placement, then choose the transform that fits the mismatch:

  • Scale Tool: changes overall size.
  • Rotate Tool: matches head tilt.
  • Unified Transform: combines scale, rotation, and perspective adjustments.
  • Perspective Tool: handles a stronger camera-angle difference.
  • Warp Transform: makes small local corrections only.

Align landmarks in this order: eye line, nose bridge and nostrils, mouth, chin and jaw, face width, then forehead and cheeks. The eyes are usually the most sensitive anchor. Matching only the outer oval is not enough because internal facial proportions can differ. GIMP’s transform tools are described in the tool reference.

Before committing, verify that the transform target is the Face composite layer, not the whole image or its mask. If the wrong object moves, undo, select the face layer, check the transform options, and confirm that layers are not linked accidentally.

7. Add a layer mask

Right-click Face composite and choose Add Layer Mask. Start with a white mask so the face remains visible. A mask hides pixels without erasing them, allowing you to revise the boundary; the official layer-mask tutorial explains this non-destructive approach. GIMP can also initialize a mask from the current selection, as documented in its Layer.create_mask API reference.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

8. Blend the outer edge

Click the mask thumbnail, not the face thumbnail. Select a soft round brush with moderate opacity and a size suited to the cheek or forehead. Paint black on the mask over hard cheek lines, unwanted jaw edges, rectangular or oval borders, and source pixels that should sit behind target hair, glasses, or ears. Use gray or lower-opacity strokes for gradual transitions.

At the hairline and jaw, revealing the target’s original detail is often better than preserving every source pixel. A mask is preferable to the Eraser Tool because you can paint white to restore hidden areas. The eraser is acceptable for a quick experiment, but it is destructive.

9. Match brightness and color

On the face layer, use tools such as Colors → Brightness-Contrast, Levels, Curves, Hue-Saturation, and Color Balance. Adjust in this order:

  1. Overall brightness.
  2. Contrast.
  3. Warmth or coolness.
  4. Saturation.
  5. Local shadows and highlights.

Compare the source with nearby target skin on the forehead, cheek, or neck. Skin is not one uniform color, so judge the composite in the target’s actual lighting. If the source is excessively colorful, a restrained desaturation may help. Avoid heavy smoothing: pores, fine shadows, and uneven tone help the face belong in the photograph.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

10. Match sharpness and texture

A sharp face pasted into a soft photograph remains conspicuous. Reduce the source’s sharpness slightly with a mild blur or careful downscale-and-upscale treatment. If the target is sharper, a small amount of sharpening can help, but it cannot restore detail missing from a low-resolution source. Match focus, noise or grain, compression artifacts, and motion blur broadly rather than applying a strong effect.

11. Repair small seams

Use the Heal Tool for subtle tonal and texture transitions, and the Clone Tool when you must copy a specific texture or shape. Typical repairs include a narrow cheek seam, a small mismatch near the nose, or a tiny patch of skin after masking. The tools are listed in the GIMP manual. Work sparingly: large cloned areas can create repeating patterns or an unnaturally smooth face.

12. Inspect at several zoom levels

  • At 100%, inspect seams and texture.
  • At 200–400%, refine mask edges.
  • At fit-to-window size, judge whether the composite reads naturally.
  • Reduce saturation or view in grayscale to expose brightness mismatches.
  • Flip the view horizontally if you are struggling to judge proportions.

13. Save and export

Keep the layered .xcf as the master. Hide guides and temporary helpers, confirm layer visibility, and retain the mask and original source layer. Export a flattened PNG for lossless sharing or a JPEG when a smaller file matters. Export a copy rather than overwriting the XCF.

If the simple method looks wrong

Use a cleaner contour

Replace the loose oval with the Paths Tool, then convert the path to a selection. Feather only enough to soften the transition; the appropriate width depends on image resolution, face size, and output dimensions, so there is no universal setting.

Correct perspective instead of forcing scale

When the source and target head angles differ, use Unified Transform or Perspective. If the source is front-facing and the target is a strong three-quarter view, choose a better source whenever possible. Extreme warping usually looks less realistic than preserving more of the target face.

Blend facial regions separately

For difficult combinations, duplicate the face layer and use separate masks for the forehead, cheeks, eyes, nose, mouth, or jaw. This lets you keep the target’s expression or jaw while borrowing only compatible features.

Keep occluding details above the composite

Glasses, hair, hands, and hats should often remain on top. Duplicate a target detail to a new layer above Face composite, then mask it so it covers the replacement face naturally.

Troubleshooting

The face looks like a sticker

On the mask, use a larger soft brush at lower opacity, hide more of the outer cheek and jaw, and preserve the target hairline and ears. Then correct brightness, saturation, sharpness, and grain. A hard edge or mismatched texture is usually the problem, not the absence of another filter.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A white or dark halo appears

Background pixels may have been included in the selection. Paint farther inward on the mask with a smaller soft brush, inspect the edge at high zoom, and use Heal or Clone only after the mask boundary is correct.

The face is aligned but still looks wrong

Reconsider the source. Different focal-length distortion, eye spacing, expression, or lighting direction can make endless retouching ineffective. Try a more compatible photograph or blend only selected features while retaining the target’s facial shading.

The whole image moves during transformation

Undo, select Face composite explicitly, check the transform target options, and make sure the face was pasted as a separate layer rather than left as a floating selection. Also check for linked layers or a layer group.

The face disappears after adding a mask

You may have added a black mask, used an empty or inverted selection, or painted on the mask unintentionally. Check whether the mask is black or white, use Layer → Mask → Show Layer Mask to diagnose it, fill the mask with white to restore visibility, or disable the mask temporarily to confirm that the face layer still exists.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Deleting outside the selection leaves a solid color

The source layer probably had no alpha channel. Undo if possible, add the alpha channel, and repeat the operation—or use a layer mask instead.

The face is too smooth

Reduce blur and excessive Heal work, restore some original texture, and avoid enlarging a low-resolution source too far. Texture should be broadly consistent across the whole photograph.

GIMP compared with automated tools

GIMP is a strong choice when you want a free desktop editor, manual control, local files, and a reversible layered workflow. It is less suitable when you expect automatic landmark detection, real-time video tracking, generative replacement, or a one-click result. The official GIMP site is the safest download route.

Photoshop may suit readers who need its wider commercial ecosystem, cloud integration, or automated features. Adobe’s plans are region- and date-sensitive; its current pricing is published at Adobe Creative Cloud pricing. Photoshop is not required for this workflow, and a browser-based editor or Adobe Express may be less practical for a large, precision-heavy, layered composite.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Final realism checklist

  • Are the eyes, nose, mouth, and chin aligned at normal viewing size?
  • Do the source and target share a believable head angle and perspective?
  • Is the mask edge invisible around the cheeks, forehead, and jaw?
  • Does the target hair, jaw, ears, and eyewear remain where it should?
  • Do brightness, color temperature, saturation, focus, and grain agree?
  • Have you saved an XCF before exporting a flattened copy?
