A DIY tufted upholstered ottoman is a plywood-topped frame covered with upholstery foam, batting, fabric and buttons that are pulled into deliberate depressions. The reliable order is to make a stable base, drill the tuft map in the lid, align foam reliefs with those holes, cover the layers, then draw and anchor each button from the underside. Planning the pattern before any fabric is stapled is what keeps the diamonds or grid regular.
You can build a storage box, upholster a simple open frame, or adapt a sound piece of furniture. The instructions below explain the decisions that change the result—base strength, lid access, foam shaping, fabric allowance, button fastening and leg placement—so you can adapt the method to your room instead of copying dimensions from an unrelated project.

Choose the ottoman’s purpose before cutting anything
Start with the way the ottoman will be used. A storage ottoman needs a box or frame with an accessible lid; a footrest can use a simpler, non-storage base; and a coffee-table-style piece needs a particularly stable top and carefully positioned feet. Decide whether the lid will lift off, hinge, or remain permanently attached. That choice affects the frame, hinge clearance and the amount of fabric you can wrap underneath.
Published builds demonstrate several workable constructions: a purpose-built storage box, a basic upholstered top, and an upcycled furniture or box base. Compare them before buying materials rather than assuming one construction fits every room. The round storage sequence in This Old House’s construction guide is useful for planning a new frame, while the button-tufted storage example from Made By Barb shows how a lid, foam and button pattern work together.

| Base approach | Best when | What to check |
|---|---|---|
| Built storage box or frame | You need concealed storage and control over the final size | Square corners, reinforced areas for feet, lid clearance and enough internal bracing |
| Simple upholstered frame | You want a footstool with less carpentry | Frame rigidity, safe edge treatment and a top that cannot shift during use |
| Sound reused box or furniture base | You want to reduce cutting and reuse a sturdy item | Loose joints, damaged panels, weak fastener locations, odors and whether the existing height suits the foam |
Inspect a reused base under load before upholstering it. Tighten joints and add reinforcement while every surface is visible. Plan where legs or feet will be fastened; upholstery can hide a location that is too thin or unsupported. Pre-drilling those fastener holes helps reduce splitting, a precaution also noted in the published build instructions.
Materials and tools checklist
Exact quantities depend on your dimensions, pattern and fabric width. Buy enough upholstery fabric to reach every tuft depression and still wrap under the lid; a flat-top estimate is usually too small once the cloth is folded into buttons.
Core materials
- Plywood cut to the top dimensions of your base.
- Frame lumber or a structurally sound reused box or furniture base.
- Upholstery foam selected for the intended height and feel.
- Batting or wadding to soften the foam’s edges and smooth the surface.
- Upholstery fabric, with extra allowance for folds, tufting and underside fastening.
- Covered upholstery buttons, or buttons you will cover with matching cloth.
- Strong upholstery or tufting thread.
- Staples suited to your staple gun and the frame material.
- Wood screws, adhesive, feet or legs, and a hinge when the design calls for them.
- Optional piping cord, trim, nailheads or backing buttons.
Useful tools
- Tape measure, straightedge, square, pencil and a marking template for the button pattern.
- Saw, or plywood cut to size by a supplier.
- Drill and bits sized for the tufting thread or button shank path.
- Sandpaper or a sanding block for every exposed plywood edge.
- Staple gun and a way to remove misplaced staples.
- Long upholstery or tufting needle.
- Foam-cutting knife, electric carving knife or another tool that can make controlled reliefs.
- Scissors, a utility knife and clamps as needed.
One instructional tool list specifically identifies an upholstery staple gun as the appropriate category for attaching fabric layers; no particular model has been independently tested here. If you use spray adhesive, work in a well-ventilated area and follow its label. Wear eye protection when drilling and cutting, keep hands clear of the staple path, and follow each tool manufacturer’s instructions.
Prepare a stable base and a lid
Build or reinforce the frame
Construct the box or frame so it stays square when you push diagonally on it. Add internal cleats where the plywood lid will sit and reinforce the areas that will receive feet or legs. For storage, decide whether the lid overlaps the box, fits inside a rim, or is hinged; leave enough clearance for fabric thickness and the foam edge.
If you are adapting an existing piece, remove loose upholstery and inspect every joint. A beautiful top cannot compensate for a rocking or twisting base. Mark the intended foot locations now, then pre-drill for screws where the material could split. Do not assume a decorative ottoman is safe to stand on: the instructional projects do not establish a verified load rating, and one guide explicitly says its box is not made to stand on.
Cut and finish the plywood lid
Cut the plywood to match the top of the base, allowing for the chosen overhang if the design has one. Dry-fit it before adding foam. Round or soften sharp corners if your fabric and foam will turn over them, then sand every edge and corner smooth. A burr can abrade upholstery or work its way through the fabric after repeated use.

Mark the underside so you can keep track of front, back and center. If the lid is removable, mark the orientation against the base; this makes it easier to return the upholstered lid to the same position during assembly.
Map and drill the button-tuft pattern
Tufting succeeds or fails at the layout stage. Choose a regular grid, a diamond arrangement or another repeatable pattern, and draw it full-size on the plywood. Measure from the center outward so the border remains balanced. Count the button positions and check that no point lands over a hinge, cleat or leg fastener.
- Find and mark the centerline in both directions.
- Lay out the chosen grid or diamond spacing with a straightedge and square.
- Measure the margin from the outer buttons to the lid edge; adjust the pattern before drilling if the border looks uneven.
- Label the button points clearly on the plywood.
- Drill through the lid at every marked point.
- Sand around the holes and along the underside so thread will not catch on splinters.
Keep a paper or cardboard version of the map. You will use the same marks on the foam and fabric, and the record is helpful if a button must be removed later. The layout-and-drill sequence is also shown in the two-part tufted storage instructions from This Old House and its upholstery follow-up.

Cut upholstery foam to the lid’s outline. Foam thickness determines the finished height and changes how deep a button can sit, so choose it for the intended comfort and proportions rather than copying a measurement from a different project. The cited tutorials use different thicknesses and relief techniques; those dimensions are project-specific, not a universal standard.
Make reliefs at every button
Transfer the plywood marks to the foam and cut a hole or pocket at each point. The relief gives the button somewhere to travel and lets fabric gather instead of bridging tightly across the depression. Align each relief with the drilled hole before securing the foam to the lid.
Add fold-helping slits when needed
Some builds cut narrow slits from an outer button position toward the foam edge. These cuts can help the cloth form consistent pleats, particularly in a diamond layout, but they also remove support. Make conservative cuts first and test one tuft with scrap fabric; enlarge a relief only if the button cannot reach the planned depth or the folds refuse to lie flat.

Adhere or otherwise secure the foam so it cannot creep while you pull buttons. Keep adhesive away from the marked thread path unless the product instructions say it is suitable for that use. The foam relief and plywood hole must remain coaxial; even a small offset can make the needle emerge in the wrong place.
Cover the lid in batting and fabric
Lay on batting
Place batting over the foam and smooth it from the center toward the edges. It softens the transition at the foam’s perimeter and reduces the chance that the fabric will telegraph small irregularities. Trim only after the batting lies flat, leaving enough to wrap underneath without creating a bulky ridge.
Position the fabric before stapling
Center the upholstery fabric over the top and identify its front, back and direction. A stripe, weave or printed motif must be aligned before any permanent fastener is driven. Temporarily pin or clamp the midpoint of each side, then check the pattern from every angle.
Allow extra fabric for the button depressions, folds and underside wrap. The amount varies with foam thickness, relief depth, fabric stretch and the number of tufts; a rigid fabric needs more careful allowance than a forgiving one. Practice the intended pleat direction on a scrap. This small test reveals whether the cloth wants to fold toward the center, toward the border or along a diamond before you commit to the finished piece.
Staple in a controlled sequence
- Place a few staples at the center of each side on the underside, keeping the top smooth.
- Work outward in short, alternating sections rather than completing one side in isolation.
- Pause at every corner and tuft zone to remove a wrinkle before adding more staples.
- Keep staple-gun pressure steady and drive fasteners fully into the frame.
- Leave the areas around button paths accessible until the tufts are formed and checked.
If a fold twists or the pattern drifts, remove only the affected staples and reset the fabric. Forcing a misplaced fold usually creates a permanent diagonal wrinkle.

Pull, shape and anchor every button
Use covered buttons or suitable upholstery buttons, a long tufting needle and strong upholstery thread. Work from the center outward or follow a deliberate sequence that lets you compare neighboring folds. Consistency matters more than speed: one button pulled deeper than the rest can distort an entire row.

- Thread the long needle with enough strong thread to pass through the fabric, batting, foam and plywood, with extra length for fastening.
- Insert the needle at the fabric mark, pass through the foam relief and continue through the drilled lid hole.
- Attach the thread to the button according to the button’s shank or holes.
- Pull from underneath until the button reaches the intended depth in the foam.
- Use your fingers to arrange the surrounding folds in the same direction as the test pleat.
- Check the surface from several angles before permanently securing the thread.
- Anchor the thread on the underside with the selected method: tightly wrapped staples, a backing button, or another secure upholstery fastening described for your design.
A backing button can distribute tension on the underside; staples are another method shown in published tutorials. There is no comparative durability test establishing one method as universally stronger, so use the method you can inspect and secure neatly for your particular lid. Keep thread tails short only after the knot or staple is secure.
As you progress, compare button depth, border spacing and fold direction. If a button refuses to sink, stop pulling harder: check that the needle passed through the correct plywood hole and that the foam relief is open. Correcting the alignment is safer for the fabric than applying excessive tension.

Once all buttons are shaped and checked, complete the underside stapling. Pull the fabric firmly enough to remove slack but not so tightly that the tuft depressions flatten or the grain distorts. Trim excess cloth in stages, leaving a clean margin around hinges, corner blocks and leg attachment points.

1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsAdd optional piping, cord, trim or nailheads only after the main upholstery is stable. These details can hide a raw edge or emphasize the silhouette, but they are not structural requirements. Keep any decorative fastener clear of the fabric folds and the locations where the lid meets the frame.
Install feet or legs into the reinforced points you planned earlier. Pre-drill where appropriate, tighten each fastener evenly and set the ottoman on a level floor. Test for rocking, exposed staples, sharp edges, hinge interference and a lid that shifts during ordinary seated use. Do not publish or rely on a load capacity unless you have a suitable test; the instructional sources provide no verified rating.
Troubleshoot common problems
Buttons sit at different depths
Check foam thickness, relief size and thread routing first. A button may be shallow because the needle missed the plywood hole, the foam pocket is too small, or the thread is catching on a rough underside edge. Release the affected fastening, correct the path and reset the fold before continuing.

Fabric wrinkles between buttons
Uneven fabric allowance, inconsistent pleat direction or completing one side before the opposite side can create ripples. Remove nearby staples, smooth from the center outward and re-tension in alternating sections. Patterned fabric may also reveal a small rotation that plain fabric would hide.
The pattern is drifting
Stop and compare the fabric marks with the original plywood map. If the foam shifted, realign it before more buttons are pulled. When the drift is in the cloth alone, release the last few staples and reposition the fabric rather than trying to disguise the error with deeper buttons.
The base wobbles
Turn the ottoman over and inspect the frame, feet and fasteners independently of the upholstery. Tighten loose screws, add reinforcement where the structure allows, and replace a damaged foot. Upholstery should never be used to compensate for a weak frame.
Make the design your own without losing control
A grid generally gives a more geometric appearance and a predictable fold sequence; a diamond layout changes the visual rhythm and often requires more deliberate pleat planning. More buttons increase labor and fabric handling, while fewer buttons leave larger uninterrupted cushions. Choose the pattern after considering the lid size, fabric behavior and how much maintenance you are willing to do.
For high-contact use, balance cleanability and durability with color, texture and cost. A delicate texture or strongly directional print may look excellent but demand more precise alignment and gentler cleaning. Keep a spare fabric sample and follow the textile manufacturer’s care instructions; upholstery fabric is not interchangeable with every household cleaner.
