How to Build a DIY Upholstered Headboard With Piping: Frame, Foam, Fabric, and French Cleat

Build a custom upholstered headboard with piping by shaping plywood, framing a two-inch foam recess, upholstering the face and sides, and preparing a French cleat. This guide separates documented project measurements from decisions you must adapt for your bed and wall.

Yes—you can build a shaped, padded headboard with crisp piping, but the piping changes the construction. Instead of wrapping fabric over a bare plywood edge, this design uses a wood perimeter frame to create a recess for the foam and a solid surface for stapling the piping. The finished headboard described here was made by Kristi Linauer and published January 6, 2026; her measurements are project-specific starting points, not a universal bed plan. See the complete project at Addicted 2 Decorating.

The sequence is: draw a mirrored pattern, cut a plywood back, build a raised perimeter, fit two-inch foam and batting, upholster the face, attach covered piping, finish the sides with a sewn band and tack strip, then prepare a French cleat. Adapt the width, curve, fabric quantity, foam specification, and wall hardware to your bed and room.

What makes this upholstered headboard different

A simple upholstered headboard can be made by gluing foam to plywood, wrapping fabric around the edges, and stapling it on the back. This project adds a built-up wood perimeter because piping needs a firm, accessible edge to hold staples. The frame also forms a well approximately two inches deep, matching the reported foam thickness.

That distinction matters when you draw your cut list. The frame is not decorative blocking that can be omitted without consequence: removing it changes the foam depth and eliminates the planned stapling surface for the front piping. If you do not want piping, a simpler wrap-and-staple construction may be appropriate; if you do want piping, reserve solid wood around the perimeter.

Project measurements and what they do (not) mean

Linauer initially cut a 3/4-inch plywood backing 48 inches high by 58 inches wide. During construction she decided to upholster the bed base and added about five inches to the headboard width so the two pieces would align. Therefore, 58 inches is not the final overall width of her finished headboard.

Item Reported project value How to interpret it
Plywood backing 48 inches high × 58 inches wide initially Starting dimensions for her pattern, not a standard size
Plywood thickness 3/4 inch Her selected backing thickness
Foam 2 inches thick, in two pieces Matches the approximate depth of the framed recess
Frame blocks 1 1/4-inch blocks cut from 2-by-2 lumber Used to raise the perimeter frame above the plywood
Side fabric strips About 8 inches wide Her side-band measurement; yardage depends on your shape
Fold in side-band top edge About 1 1/2 inches Created the pocket that held cardboard tack strip
Width change About 5 inches added later Specific to the bed-base change, not a required step

The tutorial does not establish a foam density, total fabric yardage, piping length, batting quantity, project cost, finished weight, or a build time. Do not turn the listed dimensions into a generic queen-, king-, or full-size template without measuring your own bed and wall.

Step 1: Draw a symmetrical pattern and cut the backing

  1. Sketch the silhouette. Draw the complete headboard shape on brown paper at full size. Include the overall height, widest points, top curves, and the inside corner where the shape changes direction.
  2. Make a half-pattern. Cut the paper along the centerline, then flip that half to trace the mirror image. This keeps both sides symmetrical even when the outline contains compound curves.
  3. Transfer to plywood. Mark the centerline and trace the mirrored pattern onto the plywood. Use the initial 48-by-58-inch backing only if it suits your bed; otherwise resize the blank before tracing.
  4. Cut the outline. Follow the line with a jigsaw. Support the panel so the blade does not pinch, and refine rough areas before adding the frame.

Linauer later extended both sides by approximately five inches when her bed-base plan changed. Treat that as a contingency: if your finished bed will be wider than the plywood, design the final width now or leave room for structurally sound extensions before upholstering.

Step 2: Build the raised perimeter for foam and piping

  1. Lay out the frame. Cut straight and curved perimeter pieces that follow the plywood outline. The frame must leave the padded face area open while presenting a continuous wood edge for staples.
  2. Create the recess. Cut riser blocks from 2-by-2 lumber. The reported blocks were 1 1/4 inches long; with the frame pieces, they produced a well intended for two-inch foam. Confirm your own assembled depth rather than assuming every board combination will match.
  3. Attach the blocks. Nail the blocks through the plywood at intervals that support the frame, especially around curves and corners.
  4. Attach the perimeter. Fasten the frame to the blocks, checking that its top surface is continuous and that the inside opening accepts the foam without forcing it.
  5. Test the piping route. Before applying adhesive or fabric, run the piping around the front edge and mark any tight turns. The staple line must land on wood, not on an unsupported gap.

The frame’s stated purpose was practical: it accommodated the foam while giving the maker a surface to staple piping onto. A narrow or discontinuous frame can produce loose piping, uneven reveal, or staples that pull out.

Step 3: Fit the foam and batting

  1. Cut the foam. Shape two pieces of two-inch foam to fit the framed opening. An electric knife can make cleaner long cuts than a short utility blade, but keep the blade perpendicular so the seam does not taper.
  2. Apply adhesive. Spray the plywood and foam as directed for your adhesive, then wait a couple of minutes for it to become tacky before positioning the foam.
  3. Join the meeting edges. Butt the two foam pieces together and glue the joining edges so the seam is less likely to separate or telegraph through the upholstery.
  4. Wrap with batting. Place two layers of high-loft batting over the foam and frame. Staple the batting to the plywood back, working from the center toward the edges to keep tension even.
  5. Handle the inside corner. At the difficult inside corner, cut the batting into the corner and fill the resulting void with a separate small piece. Avoid forcing one large piece into a fold that will show through the face fabric.

The documented build specifies thickness and layering, not a foam grade or density. If the headboard will be used as a backrest, choose comfort materials based on your own testing rather than treating two-inch foam as a universal recommendation.

Step 4: Upholster the face without losing the pattern

  1. Center the fabric. Position the pattern over the headboard and check the repeat from side to side before cutting or stapling.
  2. Anchor the bottom first. Begin stapling along the bottom edge to keep the design straight. Use opposing staples and recheck alignment as you move.
  3. Work the curved top. Start at the middle of the top curve and work toward each side. This sequence distributes the pattern and reduces the chance that one side drifts.
  4. Cut reliefs where needed. Make small, controlled cuts in the seam allowance so the fabric can fan around curves and turn the inside corner. Stop short of the visible edge; oversized cuts can create gaps.
  5. Keep tension moderate. Pull enough to remove wrinkles, but do not stretch a directional or geometric pattern out of shape.

Curved upholstery is not a straight-edge wrap. Make relief cuts gradually, smooth the fabric into position, and trim only after the curve lies flat.

Step 5: Cover and attach the front piping

The tutorial concentrates on placing and stapling piping rather than teaching cord construction. Cover your cord with a fabric strip using your preferred sewing method, then position the finished piping along the front perimeter.

  1. Start at a visually hidden point. Place the join where the mattress or a lower edge will disguise it if possible.
  2. Follow the frame. Staple the piping to the wood perimeter, keeping the cord snug against the upholstered face and maintaining an even reveal around curves.
  3. Ease the turns. Make tiny relief cuts in the piping seam allowance where the curve requires it; never cut the cord itself.
  4. Finish the lower end deliberately. In Linauer’s project the piping came a few inches short at the bottom, hidden behind the mattress. That is a placement choice for her bed, not a measurement to copy.

She also noted that excess fabric left on her piping served no functional purpose. Trim excess only after confirming the staple line and the way the mattress will cover the lower edge.

Step 6: Upholster the sides with a sewn band and tack strip

  1. Measure the perimeter. Measure the actual side path after the face fabric and piping are in place. Add seam allowance and enough length to join the strip into a continuous band.
  2. Cut and sew. Linauer used strips about eight inches wide, sewed them into a band, and pressed the seams. Your width may need to change with the frame depth and the amount of batting you want.
  3. Press the top fold. Fold and press approximately 1 1/2 inches along the top edge. This fold sits directly under the piping.
  4. Insert the cardboard strip. Slide cardboard upholstery tack strip into the fold. Position the folded edge under the piping and staple through the strip into the wood perimeter.
  5. Add edge batting. Wrap batting around the side edge, then fold the fabric band over it so the side has a softly padded transition rather than a hard frame edge.
  6. Staple to the back. Pull the band and batting around the plywood and secure them on the back, working in sections and checking the front for ripples.

The recorded eight-inch strip and 1 1/2-inch fold are measurements from this headboard. Pattern repeat, curve length, seam placement, and your chosen side depth determine how much fabric to purchase; the source does not provide enough information to calculate yardage for another shape.

Step 7: Prepare a French-cleat mount

Linauer selected a French cleat and added scrap wood as a spacer because a chair rail interfered with the headboard’s clearance. The cleat was attached to the spacer, which created room for the rail.

  1. Locate the obstruction. Measure the wall rail, trim, outlet, or other feature that the headboard must clear.
  2. Build a rigid spacer. Use sound wood attached securely to the plywood back; the spacer must not crush the upholstery or flex under load.
  3. Align the cleat. Keep the cleat level and distribute it across strong areas of the backing. Follow the cleat manufacturer’s fastening requirements.
  4. Plan wall anchors separately. Identify your wall construction and select anchors or studs rated for the actual finished headboard. The project source gives no headboard weight, cleat rating, or wall-anchor specification.
  5. Use help for lifting. A shaped, padded panel can be awkward even when one person built it. Linauer reported needing help to hang hers; arrange a second person before lifting.

Do not infer a safe load or wall installation from this project alone. Verify the hardware and wall structure for your room.

Comfort: decorative panel or reading backrest?

Linauer described her finished headboard as very firm. Her advice was: “It’s very firm, so if you want to lean directly against it, I’d suggest more batting and a soft foam.” She generally stacks pillows in front and leans against those instead.

That observation applies to her materials and assembly, not to every two-inch foam build. If reading in bed is a primary use, make a small test cushion with the foam and batting you plan to buy, then decide whether you need additional loft, softer foam, or loose pillows. Extra thickness may also require a deeper frame, longer staples, wider side fabric, and a spacer that clears your trim.

Optional second piping and design decisions

Because her piping matched the face fabric, Linauer chose not to add piping on the back edge. She said she would use contrasting piping on both front and back edges, and in a comment identified the second piping as the final step after wrapping the side fabric to the plywood back.

For a contrasting back cord, finish the side upholstery first so the side band is tight and its staples are covered. Then mark the back perimeter, attach the second piping to a solid wood area, and keep the cord clear of the French-cleat hardware. Treat this as her project preference, not a required structural detail.

Troubleshooting the common failure points

Symptom Likely cause Correction
Piping wanders or pulls loose Staples missed the perimeter wood or the frame is discontinuous Expose a continuous staple surface before upholstering; restaple only after confirming the cord path.
Foam sits proud of the frame Assembled recess is shallower than the foam thickness Measure the actual well and adjust the frame or foam before covering it.
Fabric puckers at a curve Insufficient relief cuts or uneven tension Release nearby staples, add small relief cuts to the allowance, smooth from the curve’s center, and restaple.
Inside corner looks bulky Batting was forced into the turn as one piece Trim to the corner and add a separate small batting piece, as in the documented build.
Pattern is crooked Face fabric was not centered or anchored before working the curve Remove staples in the affected section, realign the repeat, and re-anchor the bottom and top center.
Side edge feels hard No batting beneath the side band Add batting around the edge before wrapping the side fabric to the back.
Headboard contacts the chair rail Cleat lacks a spacer Measure the projection and install a rigid spacer that keeps the cleat level.

Before you cut: a project-specific checklist

  • Measure the bed, mattress height, wall width, trim, and chair rail before finalizing the silhouette.
  • Decide whether the headboard is primarily decorative or must support leaning; this affects foam, batting, depth, and mounting clearance.
  • Draw the full-size mirrored pattern and reserve enough plywood for the final width, including any planned bed-base alignment.
  • Confirm that the frame creates a recess compatible with your foam thickness and leaves wood for the piping staples.
  • Buy fabric only after measuring the complete face, side perimeter, pattern repeat, seam allowances, and any optional back piping.
  • Test the adhesive, foam seam, batting layers, and fabric relief cuts on scraps before committing to the shaped panel.
  • Plan a two-person lift and verify wall anchors and cleat requirements independently of the upholstery steps.

This build is best understood as a method for combining a custom silhouette, a foam-filled recess, and stapled piping. Its reported dimensions show how one maker solved those problems; your bed, fabric pattern, wall trim, and comfort goals determine the final plan.
