For a painting reference, convert your image with an adjustable grayscale tool, then check whether its important lights, midtones, and shadows still read clearly. In Photoshop, a Black & White adjustment layer lets you tune how colors become gray without replacing the original pixels. GIMP’s Desaturate command offers different conversion modes and works on the active layer.
What grayscale means for a painting
A grayscale image has a continuous range of values from black through gray to white. Removing color does not guarantee a useful value plan: different conversions can make colored areas that looked distinct in the original merge into similar grays.
Grayscale is different from a two-tone effect such as Threshold, which assigns pixels to pure black or pure white around a cutoff. Use that effect for a graphic study, not a conventional painting reference that needs intermediate tones.

The best general workflow
- Keep a copy of the color original. Save a separate working file before making direct changes or converting the document mode.
- Choose an adjustable conversion. Use an adjustment layer or filter when you may need to revise how source colors map to gray.
- Inspect the value groups. Compare the reference with its color original. Check that the focal subject, shadow masses, and light areas remain distinct enough for the study.
- Adjust the mix if forms merge. Change color-specific controls or try another conversion mode rather than assuming every grayscale result is equivalent.
- Simplify the reference. Focus on the large dark, middle, and light shapes before smaller details.
- Paint from shapes, not pixels. Use the reference to guide value relationships, then make deliberate choices about forms and edges.
- Check the painting in grayscale. If its main forms no longer read without color, revise the value relationships.
How to convert an image to grayscale in Photoshop
Use a Black & White adjustment layer
This is the flexible option for preparing a painting reference because you can revisit its conversion settings.

- Select Layer > New Adjustment Layer > Black & White.
- In the Properties controls, choose a preset or Auto, or adjust the color sliders to change how source colors become gray.
- Use the on-image adjustment control if you want to adjust gray tones associated with colors directly in the photograph.
- Inspect the result and revise the mix until the important forms separate clearly.
Photoshop also allows tinting in the Black & White adjustment. For a neutral value reference, leave tint off unless a tinted study is specifically useful.
Use a Hue/Saturation adjustment layer
For a simple nondestructive removal of color, add a Hue/Saturation adjustment layer and set Saturation to -100. The adjustment layer leaves the underlying source pixels available for revision.
Use direct Desaturate only on a copy
Adobe describes Image > Adjustments > Desaturate as a direct change to the selected layer. It is not the same as adding an editable adjustment layer. In a layered image it affects the selected layer, not automatically the entire composition. Keep a copy if you may want to return to the color version.

Use Threshold only for a two-tone result
Threshold is not ordinary grayscale. It turns pixels lighter than its cutoff white and darker pixels black, removing the continuous range of gray. Use it only when you want a stark black-and-white graphic effect.
How to convert an image in GIMP
In GIMP 3.0, open an RGB image and choose Colors > Desaturate > Desaturate…. Select a mode and preview the result. The command works on the active layer rather than automatically converting every layer.
GIMP 3.0 keeps the resulting pixels in RGB form with equal red, green, and blue values, so you can still paint with non-gray colors on the layer later. GIMP 2.10 documentation describes modes including Lightness, Luminosity, and Average; available modes and labels vary by version. Try the available modes and compare how each affects the important forms.

Turn the grayscale reference into a painting
For acrylic, oil, pastel, or another physical medium, display or print the reference beside the work. Use it to judge broad value groups rather than copying every photographed detail.
- Dark group: identify the dominant shadows and deepest accents.
- Middle group: observe the main modeled forms and midtone areas.
- Light group: locate illuminated areas and highlights.
Block in the larger shapes first, then decide which transitions and details matter. A conversion is a guide to value relationships, not a recipe for paint mixtures or a substitute for observation.
Why a grayscale filter does not look like a painting
A grayscale conversion changes color information; it does not add painterly brushwork or simplify forms. A converted photograph still has photographic texture and edges. To make a painting, choose which shapes to combine or omit, where edges should be hard or soft, and which details deserve attention.

File safety
- Save a copy of the color original before direct edits or document-mode conversions.
- Prefer an adjustment layer when you may want to revise the conversion.
- Remember that Photoshop’s direct Desaturate command permanently alters the selected layer.
- In GIMP, check which layer is active: Desaturate does not automatically apply to every layer.

Does GIMP Desaturate change the whole image?
No. The command operates on the active layer. In GIMP 3.0, the resulting pixels remain RGB values with equal red, green, and blue components, so the layer can still accept color painting.
What is the difference between grayscale and Threshold?
Grayscale preserves intermediate shades between black and white. Threshold creates only black and white around a cutoff, so it is suited to a two-tone graphic effect rather than a conventional grayscale painting reference.
