For most photos, use a Black & White adjustment layer: it removes color while letting you control how each original color becomes a shade of gray, and you can revise or remove the effect later. Choose Threshold instead if you need only black and white pixels with no gray, or Image > Mode > Grayscale only when the document itself must be grayscale and you have kept a color backup.
Make a photo black and white with an adjustment layer
- Open the photo with File > Open.
- In the Layers panel, select the image layer or layer stack the effect should apply to.
- Choose Layer > New Adjustment Layer > Black & White, name the layer if you like, then select OK.
- Use the color sliders in the Properties panel to tune the conversion. The image stays editable because the adjustment is separate from the original pixels. Adobe explains adjustment and fill layers.
This is the most useful general-purpose route for photo editing: the original color image remains below the adjustment layer, which you can hide, change, reorder, or delete. Adobe’s Black & White conversion guide covers presets, Auto, Tint, sliders, and the on-image control. Menu names and panel layout can vary somewhat by Photoshop release and workspace.

Control how colors become gray
The Black & White sliders change the brightness of image areas that originally contained those colors; they are not simply global brightness controls. A practical starting point is to move one slider at a time while watching the relevant subject:
- Reds and Yellows: often affect skin, red clothing, brick, sand, and warm highlights.
- Greens: affect grass, leaves, and other vegetation.
- Cyans and Blues: often affect sky, water, denim, and blue clothing.
- Magentas: affect purple or magenta objects, flowers, and signage.
If a blue sky is too dark, raise Blues or Cyans rather than brightening the entire photograph. If red clothing merges into a dark background, adjust Reds to separate those tones. For an easier target-based adjustment, use the on-image adjustment control in the Properties panel: click or drag over the image to change the relevant color range. Presets and Auto are useful starting points, not universal recipes; the right values depend on the source colors, lighting, and intended look.

Refine contrast after conversion
Color removal and contrast shaping are separate decisions. Add a Levels or Curves adjustment layer above Black & White to refine the black point, white point, midtones, and contrast without changing the color-to-gray mapping. A gentle S-curve can add contrast; lifting shadows can produce a softer look. Use masks for local corrections when a single global adjustment cannot separate overlapping tones. Adobe lists Levels, Curves, and other adjustment-layer options.
A flexible layer stack is the original image, Black & White, then Levels or Curves, with any local adjustments above those as needed. If an adjustment affects more layers than intended, clip it to the layer below or place it above the intended layer group; Adobe describes clipping and color-adjustment behavior.

Use the Quick Action for a one-click result
When speed matters more than detailed tonal control, Photoshop offers the Make image B/W Quick Action. Open the Discover panel with the search icon, Cmd/Ctrl + F, or Help > Photoshop Help, then choose Browse > Quick Actions > Make image B/W and select Apply. Select the intended layer first if the effect should target a particular layer. Use Revert in the Quick Action interface to undo the action as a group. See Adobe’s Quick Action instructions. Its placement and availability can vary by release, workspace, account state, and platform.
Other ways to remove color
Hue/Saturation adjustment layer
For straightforward desaturation, choose Layer > New Adjustment Layer > Hue/Saturation and set Saturation to −100. Adjust Lightness only if needed. This remains editable when used as an adjustment layer and is simple to combine with a mask, but it does not offer the same direct color-to-gray controls as Black & White. It may suit a quick neutral desaturation; it is not automatically a worse-looking result. Adobe documents the Hue/Saturation adjustment.

Grayscale document mode
Choose Image > Mode > Grayscale only when you need the document to use grayscale mode, such as for a workflow that specifically requires it. Save a color backup first. When Photoshop asks whether to discard color information, confirming removes it from that document; changing the document back to RGB later will not reconstruct the original colors. Adobe notes that grayscale mode can reduce file size, but actual savings depend on the document and its settings. Its grayscale conversion guidance explains the trade-off.

Make pure black-and-white artwork with Threshold
A conventional monochrome photograph has black, white, and many shades of gray. If you mean a two-tone result with no gray pixels, create a duplicate or backup layer and choose Layer > New Adjustment Layer > Threshold. Move the Threshold slider until the desired shapes and details remain. If the result needs cleanup, prepare it with selections, masks, Levels, Curves, or blur before applying Threshold. Adobe describes Threshold as a high-contrast black-and-white adjustment. It is useful for silhouettes, stencils, scanned line art, and graphic effects, but generally removes too much texture for natural-looking portraits or landscapes.

Keep one object in color
Add a Black & White adjustment layer, then use its mask to hide the adjustment wherever the color should remain. On a layer mask, white reveals the adjustment, black conceals it, and gray applies it partially. The straightforward approach is to select the object that should stay colored, select the adjustment’s mask thumbnail, and fill the selected area with black. Invert the mask or selection if the opposite area is targeted. Refine edges with a soft brush, Select and Mask, or additional mask painting.
If the object is defined mainly by a distinctive color, select the image layer and use Color Range to sample that color; adjust Fuzziness and refine the resulting mask to correct missed or unwanted areas. Adobe’s mask guidance covers targeted adjustments and color-based selection.
Add a tint for a toned monochrome look
For sepia or another single-color treatment, turn on Tint in the Black & White adjustment’s Properties panel and choose a color. This produces a toned image rather than neutral black and white. Keep the tint subtle if you want the grayscale tonal structure to remain prominent.
Edit, remove, or recover from the effect
- Black & White adjustment layer: click its eye icon to compare with the color image, double-click the adjustment thumbnail to revise settings, or delete the layer to remove the effect.
- Quick Action: use Revert in its interface to undo the action’s steps together.
- Grayscale mode: undo immediately if possible, reopen the color backup, or use an earlier saved version. Once the color information has been discarded, converting that document to RGB cannot restore it.
Save an editable master and export a finished copy
Keep a layered PSD for an ordinary Photoshop document or PSB for a very large one if you may want to revise the conversion. Preserve the original color layer and adjustment layers. Export a separate finished copy with File > Export > Export As or another appropriate export workflow: JPEG is common for sharing, PNG is useful when transparency or lossless output matters, and TIFF may be required by a production or print workflow. Choose based on the destination, color profile, transparency, and compression needs; a black-and-white appearance alone does not require converting the document to Grayscale mode.

Troubleshoot common problems
- The image looks flat: adjust the Black & White color sliders to separate tones, then use Levels or Curves for contrast. If the source itself has little contrast, a global conversion may not be enough; use local masks where needed.
- The sky is too dark: raise the Blues or Cyans slider if those channels are driving the sky’s gray value.
- Skin loses detail: adjust Reds and Yellows carefully; avoid pushing brightness until texture disappears or shadows until facial detail is lost.
- Two objects become the same gray: use the channel sliders to separate them if their original colors differ. If their colors are similar, use a local selection, mask, or Curves adjustment instead of relying on global sliders.
- You cannot find Properties: select the adjustment layer and reopen the Properties panel through Photoshop’s panel or Window controls; exact placement varies by workspace and release. Adobe’s adjustment-layer instructions use Properties to edit settings.
- The adjustment changes too many layers: clip it to the layer below or position it above only the intended layer or group.
- The result still has gray: that is normal for a monochrome photograph. Use Threshold if the required result contains only black and white.
- The image looks different on another screen or in print: display and print conditions affect appearance. For critical editing, Adobe recommends a calibrated, profiled monitor in its color-adjustment guidance.
