Use Layer Masks to Fade and Blend Images in Photoshop

Fade one Photoshop image into another nondestructively with a layer mask and gradient. Learn how to refine the transition, troubleshoot common problems, and preserve the blend in an editable file.

The most reliable way to fade one image into another in Photoshop is to place the images on separate layers, add a layer mask to the upper image, and apply a black-to-white gradient to the mask. White reveals the upper layer, black hides it, and gray creates the transition between the two. Refine the mask with a soft Brush, then save as PSD or layered TIFF to keep it editable.

Why use a layer mask?

A layer mask is a grayscale control attached to a layer. It determines which parts of that layer are visible:

  • White shows the layer completely.
  • Black hides the layer.
  • Gray makes the layer partially transparent. Darker gray hides more; lighter gray reveals more.

When two images are stacked, the layer below shows through wherever the upper layer is hidden or partly transparent. A grayscale gradient therefore creates a smooth, spatially controlled fade.

This is preferable to using the Eraser tool for most composites. Erasing changes the layer directly, while a separate mask can be painted, replaced, copied, disabled, or deleted later. The result remains nondestructive as long as you keep the mask separate and do not flatten the file.

Photoshop’s layer-mask documentation describes masks as a way to hide or reveal portions of layers, groups, and adjustments.

Prepare the two images

  1. Open the base image in Photoshop.
  2. Import or place the second image into the same document.
  3. In the Layers panel, put the image that should fade on the upper layer.
  4. Keep the image that should show through underneath it.
  5. Align, scale, or transform the layers before creating the final blend.

Descriptive names such as Top image – fade and Bottom image make the layer order easier to understand. If the wrong image is on top, the mask may appear to work backward. Moving the layers can solve the problem without rebuilding the mask.

A mask cannot correct a mismatch in perspective, scale, horizon position, or subject placement. Align the images first. If their exposure or color differs substantially, correct those differences before judging the quality of the transition.

Add a layer mask

Select the upper image layer, then click the Add Layer Mask icon at the bottom of the Layers panel. A white mask thumbnail appears beside the layer thumbnail. A white mask initially reveals the entire layer.

For a mask that initially hides the whole layer, hold Alt on Windows or Option on macOS while clicking the mask icon. This is useful when you want to reveal only a small area with a brush.

You can also create a mask from a selection:

  • Layer > Layer Mask > Reveal Selection shows the selected area.
  • Layer > Layer Mask > Hide Selection hides the selected area.
  • Layer > Layer Mask > From Transparency creates a mask from existing layer transparency.

For a normal two-image fade, the simplest route is a white mask followed by a gradient. Before using the Gradient tool, click the mask thumbnail, not the image thumbnail. A border around the mask thumbnail confirms that the mask is active. If the border is around the image thumbnail, Photoshop will modify the image rather than the mask.

Create a straight fade with the Gradient tool

  1. Select the upper image layer and add a white layer mask.
  2. Click the mask thumbnail.
  3. Press D to restore Photoshop’s default foreground and background colors.
  4. Choose the Gradient tool.
  5. Choose a black-to-white gradient in the Options bar.
  6. Choose Linear Gradient.
  7. Drag across the area where the images should blend.
  8. Release the mouse or trackpad to apply the gradient to the mask.

Drag from the side that should hide the upper image toward the side that should reveal it. The black end of the gradient conceals the upper layer, the white end shows it, and the gray area between them creates the transition.

For example, if the left side of the upper image should disappear into the lower image, start the drag on the left and end it on the right. If the result is reversed, undo and drag in the opposite direction, or use the Gradient tool’s Reverse option when available in your Photoshop release.

Control the transition width

The distance of the drag is one of the most important controls:

  • Short drag: a narrow, more obvious transition.
  • Long drag: a broad, more gradual blend.
  • Changed angle: a transition that follows the composition’s direction.

Adobe’s image-blending tutorial describes a longer drag as producing a more seamless transition. The final appearance also depends on image contrast, resolution, alignment, and what crosses the blend area.

Applying another gradient to the same mask generally replaces the previous gradient. This makes it easy to test a longer, shorter, higher, lower, or differently angled transition. If you need to preserve a version, duplicate the layer first. Where available, mask density changes how strongly the mask conceals the layer; it is not the same as layer opacity, which reduces visibility across the whole layer.

Reverse or redraw the fade

A reversed fade is usually a mask-direction problem, not a reason to start over.

  • Undo the gradient and drag in the opposite direction.
  • Use Reverse in the Gradient tool options if that control is available.
  • Inspect the mask to confirm that black is on the side intended to hide the upper layer.
  • Redraw with a longer drag if the transition is too narrow.

Remember that the top layer’s visibility is always controlled by the mask. If you want the other image to dominate the opposite side, you can either reverse the gradient or move the images into the opposite layer order.

Refine the blend with a soft Brush

A gradient establishes the main transition, but a soft brush is often needed for a convincing composite.

  1. Select the Brush tool.
  2. Choose a soft-edged brush.
  3. Confirm that the mask thumbnail is active.
  4. Paint with black to hide more of the upper image.
  5. Paint with white to restore the upper image.
  6. Use gray or lower brush opacity for subtle, partial changes.

Press X to swap the foreground and background colors. Press D to restore the default black-and-white colors. Use a large, soft brush for broad corrections and a smaller brush only where the blend needs a more defined edge. Lower opacity or flow when you want to build the transition gradually.

If painting appears to do nothing, check that the mask thumbnail is selected, the layer is not locked, and the mask has not been disabled.

Create a radial or spotlight-style blend

A radial gradient is useful when the upper image should remain visible around a subject or central point and fade toward its surroundings.

  1. Select the layer mask.
  2. Choose the Gradient tool.
  3. Change the gradient style from Linear to Radial.
  4. Choose the gradient direction that gives the desired center and edge visibility.
  5. Drag outward from the area that should remain visible toward the area that should fade.

A white center with darker values toward the outside reveals the center of the upper image and gradually conceals its edges. If the result is opposite to what you need, reverse the gradient or drag in the other direction.

Radial fades work well for circular portraits, centered objects, vignette-like composites, and spotlight effects. As with a linear fade, the mask thumbnail must be active before you drag.

Inspect and manage the mask

When the result is confusing, inspect the mask directly rather than guessing.

  • Alt-click the mask thumbnail on Windows, or Option-click it on macOS, to view the mask as a grayscale image.
  • Shift-click the mask thumbnail to disable or re-enable the mask.
  • Click the image thumbnail to return to editing the image pixels.

Viewing the mask shows whether it is reversed, too narrow, completely black, or painted in the wrong location. A red mask overlay or grayscale mask view can also make problem areas easier to identify, depending on the display mode and Photoshop release.

By default, the layer and its mask are linked, so they move together. If you need to reposition the mask independently, click the link icon between the layer and mask thumbnails to unlink them. Relink them when independent movement is no longer needed. See Adobe’s documentation on unlinking layers and masks.

Fix common layer-mask problems

Problem Likely cause Fix
The entire upper image disappears The mask is black, the gradient is reversed, or the layer is hidden. Inspect the mask, press D, choose a known black-to-white gradient, or reverse the drag.
The gradient changes the image itself The image thumbnail is active. Click the mask thumbnail and confirm its border is visible.
The seam is obvious The transition is too narrow, or the source images have different tones or exposure. Use a longer drag, move the transition, soften it with a brush, and correct color or exposure differences.
The blend is harsh A hard brush or repeated high-opacity painting was used. Use a soft brush, lower opacity, and make broader, lighter corrections.
The brush does nothing The mask is not selected, the layer is locked, or the mask is disabled. Select the mask, unlock the layer, and Shift-click the mask thumbnail to re-enable it if necessary.
The mask moved separately from the image The layer and mask are unlinked. Click the link area between their thumbnails to relink them.
The blend cannot be edited later The mask was applied or the document was flattened. Return to an editable PSD or layered TIFF backup. Keep the mask separate until the composite is approved.

Smooth masking is not the same as color matching

A technically gradual mask can still look artificial when the source images differ sharply in brightness, white balance, color, focus, or perspective. If the transition is smooth but still visible:

  • Correct exposure and color before final masking.
  • Place the transition over a low-detail or naturally obscured area.
  • Make sure the layers overlap sufficiently.
  • Match scale, perspective, and horizon position.
  • Use a soft brush for local adjustments instead of repeatedly stacking identical gradients.

Low-resolution or heavily compressed source images can also produce banding or rough edges. Work at an appropriate resolution and avoid making many abrupt, high-opacity brush strokes in the same area.

When to use Auto-Blend Layers

Manual masking is the most predictable choice when you know where the transition should occur. Auto-Blend Layers is useful when Photoshop must analyze several images and choose transitions automatically, particularly for focus stacking, exposure blending, and some panorama workflows.

To use it, select the relevant layers and choose Edit > Auto-Blend Layers. Photoshop applies layer masks to individual layers as part of the automatic blend. Adobe documents the command as requiring an RGB or Grayscale document and notes that it does not support Smart Objects, Video Layers, 3D Layers, or Background Layers. Auto-Blend Layers is a convenience tool, not a replacement for manual control. For a simple side-by-side fade, a manually drawn gradient is easier to predict and easier to revise.

Layer mask versus other fading methods

Method Best use Limitation
Layer mask Directional, shaped, or selective fades. Requires editing the mask to control the transition.
Opacity Reducing visibility of the entire layer uniformly. Cannot create a spatial transition by itself.
Clipping mask Constrain layers above according to a base layer’s opacity or shape. Does not control visibility like a grayscale layer mask.
Blend mode Changing how layer pixels interact. Does not by itself define a controlled geometric fade.
Eraser Intentional, permanent pixel edits. Destructive compared with keeping a separate mask.

Do not confuse this workflow with Edit > Fade. Adobe documents that command as a way to adjust a recently applied filter, paint stroke, or adjustment. It is not the normal command for fading one image layer into another. See Adobe’s explanation of blending and fading filter effects.

Keep the result editable

Save the working document as a PSD or layered TIFF to preserve the layers and mask. Export a flattened JPEG, PNG, or other delivery format only when you are ready to create a final output.

Do not apply the mask prematurely. Applying it removes the separate mask control and commits the layer to its current masked state. Deleting a mask without applying it preserves the underlying layer pixels, while a flattened export no longer gives you a practical separate mask to edit. Adobe’s current guidance covers applying and deleting layer masks.

The repeatable Photoshop pattern

For most two-image blends, use this sequence:

Top image + layer mask + black-to-white gradient + soft-brush refinement.

Put the image being faded on top, make sure the mask thumbnail is active, use black where that image should disappear and white where it should remain, then adjust the gradient length and brushwork until the transition fits the composition.

FAQ

How do I fade one image into another in Photoshop?

Place the images on separate layers, add a white mask to the upper image, select the mask thumbnail, and drag a black-to-white gradient across the transition area. Refine the result with a soft Brush on the mask.

Why is my Photoshop gradient fade going the wrong way?

The gradient direction or mask colors are reversed. Undo and drag in the opposite direction, or use the Gradient tool’s Reverse option. Black hides the upper layer; white reveals it.

How can I make the transition softer?

Redraw the gradient with a longer drag for a wider transition. You can also make local corrections with a soft-edged Brush and lower opacity.

How do I keep the blend editable?

Keep the layer mask separate and save the working file as PSD or layered TIFF. Flattened exports such as JPEG no longer preserve a separate, editable mask.
