Yes—you can turn an AI-generated image into a laser-engraving depth map, but a depth map is not simply a black-and-white version of the artwork. It is a grayscale height field: each tone represents a relative surface height or engraving depth. A practical workflow is AI artwork → depth estimation or manual depth painting → grayscale cleanup → LightBurn calibration → test engraving.
The result is usually a 2.5D relief, not a complete, dimensionally accurate 3D model. AI can estimate plausible front-to-back relationships, but it cannot reliably recover hidden surfaces or exact geometry from one image.
Depth map, grayscale engraving, and dithering are different
Before converting anything, decide whether you want visual shading or physical relief.

A common convention is white for the highest or untouched surface, black for the deepest area, and gray for intermediate heights. This convention can be reversed by your software or workflow, so always verify it with a test map. In LightBurn’s 3D Sliced documentation, darker values receive more passes and lighter values receive fewer; the Negative Image option reverses that relationship.

Which lasers can engrave physical depth?
The image-processing method is only half the equation. The laser, controller, material, optics, focus, speed, power, frequency, scan interval, and number of passes determine what physical result is possible.
Galvo fiber lasers
LightBurn’s 3D Sliced workflow is designed for Galvo lasers. It divides the grayscale image into slices and applies multiple passes, without requiring a live Z axis. It is well suited to relief effects on materials such as coated or bare metals, coins, and medallions. It is a 2.5D approximation, however, and does not provide precise direct control of final physical depth.
CO2 lasers
LightBurn documents Grayscale image mode for variable-power engraving on compatible CO2 systems. The result depends heavily on the material and machine’s ability to modulate power consistently.

Diode lasers
Diode machines can often produce visual shading and may create limited relief on suitable materials, but controlled depth is generally harder to achieve than with a dedicated Galvo workflow. Treat every material as a calibration problem.
UV lasers
Do not assume that LightBurn grayscale depth engraving works on a UV laser. LightBurn documents Grayscale mode as incompatible with UV lasers because the relevant output control does not behave as required for this workflow. See the LightBurn image-mode reference.
What you need
- An AI-generated image or suitable existing artwork.
- An AI depth-estimation tool or raster editor such as Photoshop, Affinity Photo, or GIMP.
- LightBurn or compatible laser-control software.
- A laser and material capable of variable-depth or multi-pass engraving.
- Scrap material for grayscale, polarity, and power testing.
1. Generate an image designed for relief
The best source image is not necessarily the most photorealistic one. It should have a clear depth hierarchy and shapes that remain readable after simplification.

Ask your image generator for:
- One main subject.
- A strong silhouette and clear foreground/background separation.
- Smooth, continuous surfaces.
- Controlled lighting with minimal dramatic shadows.
- Limited fine texture.
- A front-facing or three-quarter view for portraits and emblems.
- No text unless you plan to redraw it manually.
- No smoke, transparent objects, clutter, or heavily reflective surfaces.
A useful prompt is:
Create a high-contrast bas-relief design of [subject], front-facing, centered composition, clear foreground and background separation, smooth continuous surfaces, strong silhouette, minimal fine texture, no text, no frame, no background clutter, suitable for conversion to a grayscale height map for laser engraving.
For a coin or medallion, specify a centered subject, simplified background, broad facial features, and no thin unsupported details. “Laser engraving style” alone is not enough: it may produce a dithered or line-art image rather than a usable height map.

2. Choose AI depth estimation or manual depth painting
Use AI depth conversion for a fast first pass
AI depth tools are useful for photographic or painterly subjects with obvious foreground and background separation. They can provide a starting point for portraits, animals, vehicles, landscapes, and decorative reliefs.
SculptOK, for example, markets AI depth-map, portrait-depth, line-art, restoration, and relief-preview workflows. Treat such output as an artistic estimate, not verified geometry. AI may change facial proportions, flatten overlapping objects, or mistake a shadow for a recess.
Paint the depth map manually when predictability matters
Manual construction is usually better for logos, emblems, text, icons, mechanical forms, and repeatable production work. Create separate grayscale layers for the background, midground, foreground, and deepest details. Blend the transitions so the laser does not reproduce abrupt, noisy steps.
A simple hierarchy might be:
- White: untouched or highest surface.
- Light gray: shallow background elements.
- Medium gray: middle-distance forms.
- Dark gray: prominent foreground forms.
- Black: deepest intentional areas.
3. Clean the image into a real height map
A good height map is designed for coherent height relationships, not for photographic realism. Use this editing sequence in your raster editor:

- Crop and resize it to the intended aspect ratio and physical size.
- Remove the background or flatten it to a controlled tone.
- Use Levels or Curves to expand the useful tonal range.
- Reduce unwanted texture with selective denoising or blur.
- Paint obvious depth errors manually.
- Simplify fragile details and smooth harsh tonal jumps.
- Check whether white should be high or low in your LightBurn workflow.
- Export a lossless grayscale PNG or TIFF.
Avoid accidental dithering, JPEG artifacts, clipped tones, and excessive sharpening. Skin pores, hair, wood grain, stone texture, and foliage can create thousands of unnecessary depth variations. Selective smoothing is usually safer than sharpening the entire image.

Common AI depth errors
- Photographic shadows become recesses: flatten ordinary lighting before mapping it to height.
- Highlights become raised spikes: soften or repaint bright areas that are only lighting effects.
- Backgrounds become too deep: replace them with white or a uniform light gray.
- Eyes, teeth, jewelry, or text receive implausible heights: paint these regions separately.
- Thin lines become fragile peaks: remove them or make them broader and shallower.
- Flat areas contain noise: apply localized blur or paint over the texture.
- Hard transitions create terraces: use gradients and blended masks.
A depth map may look flat or unattractive on screen because it encodes height rather than light. That is normal. Use a shaded relief preview to inspect the intended form, but preserve the actual grayscale height relationship in the exported map.
4. Import the map into LightBurn
- Open your LightBurn project.
- Choose File → Import and select the PNG or TIFF.
- Set the physical width and height.
- Open the layer’s Cut Settings Editor.
- Choose the image mode appropriate to your laser.
LightBurn documents image import through its standard import workflow and supports common raster formats. Confirm that the image remains grayscale and has not been thresholded or converted into a dot pattern.
5. Select the correct LightBurn image mode
Galvo relief: 3D Sliced
For the documented Galvo relief workflow, choose:
Image Mode: 3D Sliced
Then review:
- Number of Passes: the number of depth slices. Darker values receive more passes and lighter values fewer.
- Cleanup Passes: additional cleanup work where appropriate.
- Angle Increment: scan-angle changes used by the sliced workflow.
- Negative Image: reverses the light/dark depth relationship.
- Power and speed: determined through material testing, not universal recipes.
More passes can improve the tonal slicing of the map, but they also increase heat, job time, and material removal. More passes do not automatically create accurate or proportionally deeper geometry.
CO2 variable-depth work: Grayscale
For a compatible CO2 workflow, choose Grayscale. LightBurn varies output between configured minimum and maximum power according to image tone. Enable Shade according to power in the preview; without it, LightBurn warns that a grayscale job may appear completely black even though power is varying.
Visual photo engraving: dithering
Jarvis, Stucki, Atkinson, Ordered, and other dithering modes are primarily for visual tone simulation. They may make a photograph look engraved, but they do not automatically create a smooth physical height field. Use them when appearance matters more than tactile relief.
6. Inspect the preview before firing the laser
For 3D Sliced mode, inspect the preview as the relief builds from the bottom upward. Confirm that:

- The subject is raised or recessed in the intended direction.
- The background is not receiving unnecessary engraving.
- The darkest regions are not receiving excessive work.
- The pass count is practical.
- Large filled regions and unexpected tonal blocks are absent.
- Cleanup passes and scan angles make sense for the material.
If the relief is inverted, enable Negative Image or invert the map in your image editor, then check the preview again.
7. Calibrate with a grayscale test card
Before engraving the artwork, create a small test containing white, 25% gray, 50% gray, 75% gray, and black. Run it on the actual material using the same focus, lens, scan interval, power range, speed, and pass strategy intended for the final job.
The test should answer:
- Does black engrave deepest, or is the map inverted?
- Are intermediate tones physically distinguishable?
- Do the darkest values burn, melt, or overcut?
- Does the material respond smoothly or in abrupt steps?
- Is the lightest tone truly untouched?
Then test a small crop containing the most detailed part of the design. Do not rely on settings from another machine, video, forum post, material batch, or finish.

If the relief is too deep
- Reduce maximum power.
- Increase speed.
- Reduce the number of passes.
- Compress the darkest tones toward dark gray.
- Raise the map’s black point.
- Reduce the grayscale depth range in the editor.
If the relief is too flat
- Increase tonal separation.
- Expand the useful grayscale range.
- Increase pass count cautiously.
- Improve focus.
- Confirm that the image was not dithered or thresholded.
- Check whether the material can produce the desired relief.
If fine features disappear
- Enlarge the design.
- Broaden fragile details.
- Increase local contrast.
- Remove nearby noise.
- Use a shallower, cleaner relief.
If the result is noisy
AI texture, JPEG artifacts, over-sharpening, material grain, and an unnecessarily fine scan interval are common causes. Smooth the map selectively, simplify local details, and test a small crop before processing the entire image.
If the job takes too long
Reduce excessive slices, resolution, cleanup passes, or large filled regions. LightBurn’s 2.1 announcement notes that using the full 16-bit depth range can make jobs extremely long. LightBurn has also announced 16-bit depth-map support for suitable workflows, but more tonal precision is not automatically more useful physical detail.

16-bit maps: useful, but not magic
LightBurn’s 2.1 release announcement describes 16-bit depth-map support as useful for more precise Galvo 3D engraving. It also warns that using the full 16-bit range can produce extremely long jobs.

Higher bit depth can preserve smoother tonal transitions during editing, but it cannot overcome spot size, lens limitations, focus, scan interval, material response, or machine mechanics. A large image file is not a guarantee of equally fine physical detail.
AI depth map or real 3D model?
Choose AI depth conversion when the goal is an artistic approximation and the subject has recognizable front-to-back structure. Choose manual grayscale painting when the design must be repeatable, manufacturable, or controlled to a maximum depth. Choose an actual 3D model or relief mesh when dimensions, vertical walls, hidden geometry, or repeatable manufacturing accuracy matter.
Choose ordinary dithering instead when you want a photographic appearance, your machine cannot produce controlled variable depth, or the material provides better contrast than relief.

Practical expectations
An AI-generated depth map is a plausible interpretation of an image, not a scan of reality. It may be visually convincing while assigning incorrect depths to shadows, textures, overlapping objects, facial features, or lettering. The reliable approach is to simplify the source, correct the height relationships manually, preview the polarity, and test on the actual material.
