Runway Gen-3 Alpha Could Turn Still Images Into AI Videos—Here’s How It Worked and What Replaced It

Runway’s Gen-3 Alpha really could turn still images into short AI videos, but the legacy models were scheduled for retirement in July 2026. Here’s how the feature worked and what Runway recommends now.

Yes—Runway’s Gen-3 Alpha really could animate a still image into a short AI-generated video. Runway launched Gen-3 Alpha Image to Video on July 15, 2024. But the original headline is no longer current: Runway’s documentation scheduled Gen-3 Alpha for retirement after July 8, 2026, and Gen-3 Alpha Turbo after July 30, 2026. For a current Runway workflow, use Gen-4.5 for image-to-video or Animate Frames for a keyframe-based transition.

This guide explains what the Gen-3 feature did, how its original workflow worked, what it cost, where it struggled, and how to approach the replacement workflow today.

What Runway Gen-3 Alpha image-to-video did

Gen-3 Alpha used a photograph, illustration, concept-art frame, or other still image as the visual foundation for a generated clip. The image established the composition, subject, lighting, style, and starting visual state. A text prompt then told Runway how that scene should move.

That distinction mattered. The prompt was most effective when it described motion rather than repeating everything already visible in the image. Runway recommended focusing on the subject, environment, camera, and pace.

  • Subject movement: “The woman slowly turns toward the camera.”
  • Environmental movement: “Curtains billow gently as sunlight shifts across the room.”
  • Camera movement: “The camera performs a slow push-in.”
  • Pacing: “Subtle, natural movement with a calm cinematic pace.”

The result was not a literal animation of every pixel. It was a short, plausible moving interpretation of the still image, with the model filling in motion and unseen visual information.

Runway announced Gen-3 Alpha on June 17, 2024, describing it as a multimodal model trained jointly on images and video. Image-to-video arrived on July 15, 2024, followed by image-as-last-frame support on July 29. Gen-3 Alpha Turbo launched on August 9, 2024, and Gen-3 video extensions were expanded in September. Runway’s changelog records those updates.

Gen-3 Alpha versus Gen-3 Alpha Turbo

Turbo was not simply a quality setting. It was the faster, cheaper version, and it required an input image. Standard Gen-3 Alpha could work from text alone as well as from an image.

At the published rates, a 10-second generation cost 100 credits with Gen-3 Alpha or 50 credits with Turbo. Those figures describe a generation, not the cost of a finished usable shot: multiple attempts could be necessary, and unusable results still consumed generation resources.

How the original Gen-3 workflow worked

The following describes the legacy interface. It should not be treated as a promise that Gen-3 remains selectable in every account.

  1. Open the Runway dashboard and enter the video-generation workspace.
  2. Open the model selector and choose Legacy.
  3. Select Gen-3 Alpha or Gen-3 Alpha Turbo, if the option is still exposed to your account.
  4. Upload a still image, up to 64 MB.
  5. Crop or prepare the image if its aspect ratio does not match the model’s supported output.
  6. Write a prompt describing the movement you want to see.
  7. Choose a 5- or 10-second duration.
  8. Configure available keyframes or camera controls.
  9. Click Generate, then review the resulting variations in the session or Assets area.

Gen-3 Alpha normally treated the uploaded image as the first frame, with first-frame or last-frame use available in the relevant workflow. Turbo supported first, middle, and last keyframes. Runway also added image-to-video extensions, allowing a Gen-3 Alpha clip to reach up to 40 seconds total and a Turbo clip to reach up to 34 seconds when starting from a 10-second generation. Extensions were not deterministic continuations: the model used the ending state as a new input, so identity, anatomy, camera position, or background details could drift.

How to write a useful motion prompt

A practical structure is:

Subject movement + environmental movement + camera movement + pace or style

For example:

The dog looks toward the camera, its ears twitch, leaves move gently in the breeze, and the camera makes a slow handheld push-in.

Other useful prompts include:

  • “The woman slowly turns toward the camera as sunlight shifts across the room.”
  • “Waves move gently in the background while the camera performs a slow push-in.”
  • “The character walks forward, causing the coat to move naturally in the wind.”

A weak prompt inventories the image: “A woman in a bright room wearing a blue dress, with a window and plants behind her.” That may add little if those facts are already visible. A stronger version directs the action: “The woman turns slowly toward the window while the plants sway and the camera makes a gentle pan to the right.”

Runway’s Gen-3 prompting guide and its current prompting guidance both support the image-first, motion-focused approach.

Images that tended to work best

The strongest starting images usually had a clear subject, good lighting, enough surrounding context, and a perspective that made the requested movement physically plausible. It also helped to compose the source image for the intended landscape or portrait orientation, with sufficient margins around important subjects.

More difficult inputs included:

  • Hands holding intricate objects
  • Crowded scenes or multiple interacting people
  • Dense text, logos, or detailed signage
  • Reflections, transparent surfaces, and mirrors
  • Extreme close-ups
  • Subjects cut off at the edge of the frame
  • Faces heavily obscured by hair, objects, or shadows
  • Requested movement that contradicted the still image’s perspective or pose

An image can be visually excellent as an illustration but still be a poor animation starting point. Leave room for the model to infer movement, and avoid asking a tightly cropped portrait to perform a large body movement that is not visible in the original composition.

Common problems and practical fixes

The subject barely moves

Make the action explicit and separate subject movement from camera movement. If a large action would be unnatural, add environmental motion instead: smoke rising, water rippling, curtains moving, or leaves shifting. A static camera prompt can also help the model spend more effort on the subject.

The face or object changes

Reduce motion intensity, simplify the composition, and avoid extreme camera movement. Generate several variants and choose the one with the most consistent identity. Perfect preservation of a face, hand, logo, or object is not guaranteed.

The image is cropped unexpectedly

Prepare the source image in the desired orientation, keep important details away from the edges, and check the selected model’s supported dimensions. Gen-3 output was limited to specific resolutions, so an incompatible source could require cropping.

The clip jumps at a transition

Mismatched keyframes or guidance images can create a brief visual skip. The opening image should align closely with the actual opening state. If a transition still jumps, trim the first moments in an editor or simplify the difference between the guiding images.

An extension becomes incoherent

Treat each extension as a new generation rather than a guaranteed continuation. Keep the continuation prompt focused, use shorter extensions where possible, and trim the join in a video editor. Repeated extensions can compound changes to a character, object, or background.

What Gen-3 could and could not do

Gen-3 was useful for adding gentle camera movement to artwork, creating atmospheric loops, animating concept art for presentations, producing social-media clips, and turning a finished frame into a short establishing shot. It was less dependable for exact choreography, complex interactions, legible text, precise product geometry, or long scenes requiring a character to remain unchanged.

The central limitation was that a still image contains appearance and composition, not a complete physical understanding of the scene. More movement creates more opportunities for anatomy errors, object deformation, identity drift, and invented details. A prompt can request an action, but it cannot guarantee exact choreography.

What replaced Gen-3 Alpha in Runway?

Runway’s published documentation lists Gen-4.5 as the replacement for Gen-3 Alpha’s text-to-video and image-to-video workflows. Its current generative-video guide describes Gen-4.5 as supporting both text-to-video and image-to-video.

The current broad workflow is:

  1. Open Runway’s generative-video workspace.
  2. Select Gen-4.5.
  3. Upload the still image.
  4. Write a motion-focused prompt.
  5. Choose the available duration and settings.
  6. Generate, compare variations, and iterate.

Gen-4.5 should not be described as identical to Gen-3. It is the documented replacement, not a feature-for-feature copy of the retired model. Interface labels, durations, controls, credit requirements, and available settings can change, so check the live workspace before starting a production job.

If the goal is to guide a transition between multiple still images rather than animate one image, Runway identifies Animate Frames as the replacement for Gen-3 keyframes. Image-to-video, keyframe animation, video-to-video transformation, and character-performance tools solve different problems; do not assume that a current Gen-4.5 control behaves exactly like Turbo’s old first-middle-last keyframe system.

Current Runway cost and whether it is worth trying

Runway’s current pricing page lists a free plan with a one-time 125-credit allocation, alongside paid plans whose listed prices were $15 per month for Standard or $35 per month for Pro when billed monthly, with lower monthly equivalents for annual billing. Credits are used across video, image, and audio generation, and plan details can change.

The free allocation is useful for testing a few image-to-video generations. Regular creators may consider Standard for more experimentation and watermark-free output, subject to the plan’s current terms. Pro makes sense only when the additional monthly generation volume, storage, or tools justify the cost.

The important budgeting figure is not just the price per generated second. It is the number of attempts required to obtain one usable clip. A demanding image, complex motion, or strict identity requirement can make the effective cost much higher than the nominal generation rate. See Runway’s current pricing page before subscribing.

Rights, consent, and production practice

Animate images that you own or have permission to use. Take extra care with identifiable people, private individuals, copyrighted characters, brand assets, and artwork created by someone else. Permission to use an image does not automatically resolve every issue involving likeness, copyright, trademark, privacy, or local law.

For a production workflow, keep the original still, prompt, model name, settings, and selected output together. Generate short tests before committing to a longer sequence, inspect faces and hands frame by frame, and finish the result in a video editor when you need exact timing, captions, sound, cuts, or color correction. Review Runway’s current terms and safety policies for your intended use.
