How to Engrave a Photo on a Laser Machine: A Practical Wood Workflow

A reliable photo engraving comes from matching image preparation, resolution, focus, and laser settings to the material. This workflow covers wood selection, grayscale versus dithering, testing, safety, and cleanup.

To engrave a photo successfully, prepare the image for the material, convert its tones to grayscale or a dithered dot pattern, focus the machine precisely, and tune speed and power with a test piece. A laser cannot burn a continuous-tone photograph directly: software must translate light and dark areas into variable energy or black-and-white dots.

What a laser does to a photograph

Laser software interprets each pixel as an instruction. In grayscale mode, lighter and darker pixels can receive different power levels, creating variable burn density where the machine and material can express those differences. Dithering converts the picture into a black-and-white pattern of dots; the eye blends the dots into apparent gray from a normal viewing distance.

Grayscale versus dithering

Method How tones are represented When to start
Grayscale Variable laser power or burn density Use when your controller and material produce repeatable intermediate shades; it can preserve smooth tonal transitions.
Dithering Different black-and-white dot patterns Use when a dot pattern gives cleaner detail or your material does not respond consistently to small power changes.

Common software choices include Stucki, Dither, Newsprint, Jarvis, Floyd, Bayer, Atkinson, and Sierra styles. Test the same photograph with two or three options rather than assuming one algorithm is universally best.

Choose a forgiving workpiece

Flat, smooth, light-colored plywood is the easiest starting material because its surface gives visible burn contrast. A practical example is 1–6 mm plywood, provided it is suitable for your laser. Resin content, grain, knots, glue layers, and natural color all change how dark and evenly an image engraves. Different wood species can behave very differently.

  • Flatten warped stock so focus remains constant across the image.
  • Sand rough wood with 400–600 grit paper and remove all dust.
  • For a first test, avoid boards with prominent knots, changing grain, or very dark faces.

Aluminum, slate, acrylic, glass, leather, and stone can also carry photo engravings, but each needs its own focus, power, speed, and image-treatment test. Do not transfer a wood preset to another material.

Prepare the photograph

Start with the right subject

Choose a sharp image with a broad range from light to dark. Portraits and pets usually work better when you remove a busy background and keep the face or subject large enough to resolve. Images dominated by one flat color or a large simple background generally engrave with little useful detail.

Scan, crop, and size it

If you are working from a printed photograph, scan it in color at approximately 200–300 DPI, then edit the scan. For digital files, xTool’s preparation guidance recommends at least 300 DPI to avoid visible pixelation and suggests going higher for exceptional results. These are starting points, not guarantees: the machine’s optics, line spacing, material, and final physical size determine the detail you can actually reproduce.

Crop the image to the exact area you intend to engrave and set its physical width and height in the laser software. Avoid enlarging a low-resolution file; interpolation creates extra pixels but not extra photographic information.

Make restrained tonal edits

  1. Remove distracting background detail when the subject is a portrait or pet.
  2. Adjust brightness so important highlights are not all pure white.
  3. Increase contrast enough to separate the subject from the background, but preserve midtones.
  4. Apply modest sharpening after resizing; excessive sharpening produces halos and harsh dots.
  5. Convert to grayscale or prepare the image for a dithering algorithm in the machine software.

Set resolution, focus, and scan direction

Resolution may be shown as DPI, LPI, or line interval. Higher resolution can reveal more detail, but it also increases job time and can overheat wood when the material cannot resolve the additional lines. Match the setting to the source image and the surface instead of automatically choosing the largest number.

Secure the workpiece flat and use the manufacturer’s specified focusing procedure. Even a small focus error spreads the beam and makes fine facial or hair detail look soft. On wood, one practical starting workflow scans horizontally across vertically oriented grain; the goal is to make successive scan lines encounter a more consistent surface.

Dial in speed and power with a test

Speed and power interact: moving faster generally makes a lighter mark, while more power generally makes a darker or deeper one. Air assist, number of passes, scan angle, line interval, and the wood itself also change the result. There is no universal photo preset.

Run a small crop or a material test grid on the same stock before committing the full image. Keep focus, resolution, and image treatment fixed while you compare speed and power. Record the settings and the result so a successful combination can be repeated.

xTool documents one untreated-wood example at 6,000 mm/min and 40% power for one pass, followed by a second pass at a different angle and power. Treat that combination only as an example from that workflow, not as a setting for every machine or plywood.

Engrave safely and control smoke

Wood produces smoke and is flammable. Use the machine’s ventilation or extraction system, keep the enclosure or work area clear, and use air assist where your equipment supports it. Heat and trapped smoke can carbonize the surface, muddy small details, and create a blurred halo. Never leave an active wood engraving unattended; follow your laser manufacturer’s fire-safety instructions.

Clean up and correct common defects

Too dark, charred, or muddy

  • Reduce energy by increasing speed, reducing power, or reducing the number of passes.
  • Improve extraction and air movement so smoke does not linger over the work.
  • Check that the image is not excessively contrast-stretched before engraving.
  • Lightly sand the top layer after engraving to remove surface soot, taking care not to erase fine detail.

Blurry or lacking detail

  • Refocus and confirm the material is flat.
  • Use a sharper, larger source image and resize it before applying sharpening.
  • Lower an overly dense resolution when the wood is overheating or adjacent lines are merging.
  • Compare grayscale with a dither pattern; dots may separate tones more clearly on your stock.

Uneven bands or grain changes

  • Test a more consistent, lighter sheet material.
  • Sand the surface evenly and remove dust.
  • Change scan direction relative to the grain and retest.
  • Reduce the image area if knots or resin-rich sections dominate the composition.

Finish the piece

Brush or blow away loose dust after the job. If the surface is lightly scorched, careful fine sanding can remove the upper layer. A light clear spray can help hold loose ash in place, but test the finish on scrap first: coatings may darken the image or alter its contrast.

A repeatable first-project checklist

  • Use flat, light, consistent plywood and sand it with 400–600 grit.
  • Choose a sharp, contrast-rich photograph; crop away distracting background.
  • Prepare the file at roughly 200–300 DPI for a scan, or at least 300 DPI for digital preparation, then size it to the workpiece.
  • Choose grayscale or dithering based on a small material test.
  • Secure and focus the workpiece, then select a resolution the material can resolve.
  • Test speed, power, and passes on the same stock.
  • Run extraction and air assist where supported, and monitor the machine throughout.
  • Clean soot gently and adjust the next test rather than changing several variables at once.
